Most young Web3 teams treat security as something they will “do properly later,” once they have more users, more TVL, and more money.

Attackers have the opposite model.

Chainalysis and other firms have been repeating the same headline for years: the biggest share of stolen funds comes from DeFi protocols and cross-chain infrastructure. In 2022, hackers stole roughly 3.8B USD, with DeFi protocols accounting for over 3.1B of that total and cross-chain bridges alone making up around 64% of DeFi losses.

Those numbers are not just about “big names.” A pattern in many postmortems is painfully simple:

the team shipped fast without a serious external review
the protocol handled real money within weeks
one access-control or arithmetic mistake turned into a headline and a cratered project

Early security spend is not a luxury line item. For a lean Web3 team, it is a way to avoid being the project that proves, yet again, that one missed assumption can erase years of work and all of your users’ trust in a single transaction.

2. A simple framework: foundation, growth, scale

Instead of trying to copy a bank-style security budget, it helps to think in three layers that evolve as your protocol matures.

Foundation: pre-mainnet and first months

At this stage you have a small team, limited runway, and a codebase that changes quickly. You do not need every possible control. You do need to cover the “failure modes that kill you once.”

That foundation usually looks like:

That is a large invoice for a seed-stage team. It is small compared with a single incident. The nine largest crypto hacks in 2022 alone already approached 2B USD in losses, and individual bridge exploits routinely crossed the 100–600M mark.

Growth: product–market fit and rising TVL

Once you have real users, your code is not the only thing that needs attention. You add:

deeper monitoring and alerting (beyond “giant transfers”)
more systematic logging around privileged actions
one additional external review when you ship major upgrades or new modules

formal verification for truly critical invariants
red-team style exercises that include social and operational paths
targeted penetration tests of your off-chain stack and integrations

3. What to buy early, what to build yourselves

A practical way to think about spending is to separate “things that outsiders will always do better than you for the same money” from “habits that only you can build.”

Buy early: external eyes and specialised tooling

For most lean teams, there are three obvious purchases that pay for themselves quickly.

First is the external audit. You are too close to your own code. Security researchers who do nothing but read and break protocols all day will see patterns you miss. Given that a single year of hacks can hit 2–3B USD in losses across Web3 and that many incidents stem from repeatable classes of bugs, the cost of one or two audits is small insurance against joining that list.

Second is some level of external monitoring or analytics. Even lightweight tools that watch for abnormal flows, large transfers, or unusual function calls shorten the time between “something is wrong” and “we are reacting to it.”

Third is a tightly scoped bug bounty program once your contracts have been audited and are relatively stable. You set the caps. Some protocols go big, with multi-million dollar bounties, but many put in place more modest programs where critical vulnerabilities might earn up to 10% of funds at risk capped in the low hundreds of thousands.

The objective is not to outsource all of security to bounties. It is to create one more channel where motivated people look for the same bugs that criminals might exploit.

Build early: habits and clarity, not bureaucracy

There are also things no vendor can sell you.

The first is a culture where security questions are allowed to slow down a release. That looks like engineers being comfortable saying “we should review this permission model again” and leadership actually listening.

The second is a small set of living documents: a threat model that describes how you expect the system to be attacked, an incident response outline, and a clear map of who can touch what in production. None of these need to be beautifully formatted. They just need to exist and be updated.

The third is basic logging and alerting. You do not need a full SIEM on day one. You do need to be able to reconstruct what happened in the last hour if something strange pops up on-chain or in your backend.

These are cheap in cash terms but expensive in attention. That is exactly why you want to start building them before you are drowning in user requests and external pressure.

4. How much should a lean Web3 team actually spend?

There is no single correct percentage for every project, but there are useful anchors.

as TVL and complexity grow, move closer to the 7–12% range, and treat this as non-negotiable spend, not something that gets cut when markets wobble
